From Stalled Project to MVP in 90 Days

Socrú partnered with The Roadmap, a digital marketing agency, to bring structure, clarity and momentum to an internal web app that had struggled with stop-start progress. What began as fragmented communication and inconsistent delivery became a focused, aligned and systematic product development process.

About the Client and the Project

The Roadmap is a digital marketing agency built on measurable results and a step-by-step growth strategy.

As part of its evolution, the team began developing an internal client portal and web application to centralise KPIs, reporting, keyword rankings, proposals and timelines in one secure platform. The vision was strong and the team capable, but progress was inconsistent. Meetings were irregular, documentation was fragmented, and priorities were not clearly aligned. Work moved in bursts, then stalled. Despite shared ambition, there was no unified definition of what the MVP should be or what “done” truly meant.

MVP stands for Minimum Viable Product. It’s the simplest usable version of a product that delivers real value to users while including only the essential features.

How We Helped

Socrú stepped in to bring structure, shared understanding and operational clarity.

We began with a structured retrospective to surface the real friction points without blame. From there, we aligned the team around a defined MVP, translated requirements into user stories, clarified acceptance criteria and created a shared source of truth.

We introduced sprint management and a transparent Kanban workflow to replace siloed communication with visible, accountable progress. By organising documentation, formalising meeting cadence and implementing structured delivery cycles, we shifted the project from reactive momentum to predictable execution.

Methodologies Explained

We applied a structured Agile approach tailored to the team’s context.

This combination established both structure and autonomy. Visibility increased. Ownership improved. Delivery accelerated.

Sprints

Introduced short, time-boxed delivery cycles with clear goals and review points. This created rhythm, urgency and focus, while preventing scope creep. Each sprint produced tangible progress toward a usable product increment.

Kanban

Provided visual clarity. By mapping tasks across defined stages and limiting work-in-progress, bottlenecks became visible in real time. The entire team could see where work stood without relying on ad-hoc communication.

Retrospectives

Enabled continuous improvement. Rather than assigning blame, they created a safe space to identify what was working, what needed adjustment and how the team could improve together.
